How to Buy a Used Excavator Without Getting Buried in Repairs

The hour meter tells you almost nothing; the undercarriage, the cylinders, and the ECM tell you everything.

A used excavator is one of the few purchases where the price on the tag and the price you actually pay can be tens of thousands of dollars apart. A tired 20-tonner can look showroom-sharp under fresh paint while the undercarriage is three-quarters gone, the swing bearing is notching, and the boom cylinder weeps every time it lifts. None of that shows up on the hour meter, and a seller who wants the machine gone won't volunteer it. Whether you're a contractor replacing a machine, a farmer buying your first excavator for tile and pond work, or a small outfit picking up an extra tool for the season, your job on inspection day is the same: separate the wear you can live with from the wear that will cost you a second machine's worth of parts. This guide walks the machine the way a good field mechanic does — undercarriage first, hydraulics second, paperwork and hours last, because that's the order that actually protects your money.

Hours Tell You Age, Not Life — Read the Undercarriage Instead

Hour meters are a starting point, not a verdict. A 6,000-hour machine that dug soft dirt and got greased on schedule can be healthier than a 3,000-hour one that ran rock and river work on a loose track its whole life. Two identical excavators with identical hours can sit tens of thousands of dollars apart in remaining value, and that gap lives almost entirely in the undercarriage and the hydraulics.

The undercarriage is the single biggest hidden cost on any tracked machine — by a rule of thumb the equipment trade repeats, roughly half of its lifetime maintenance bill. A full undercarriage on a mid-size machine — chains, rollers, idlers, sprockets, and pads — is a five-figure job once you count parts and labor. So before you admire the cab or the paint, get down on the ground and read the running gear, because that's where the real price hides.

Walk the Undercarriage: Tracks, Rollers, Idlers, Sprockets

Do this on level ground with the machine off and the tracks still a bit dirty — a pressure-washed undercarriage right before a sale is a small red flag on its own. Go slow and look at each component on both sides, because a machine that always sidehilled or turned one way wears unevenly.

  • Measure grouser bar height against a new pad; bars worn flat and rounded, or wear starting to eat into the pad body, mean the chain has been run hard, so factor in new pads or a full chain.
  • New sprocket teeth are symmetrical with square tops, while worn ones curl into sharp hooks or a pointed shark-fin shape that tears up a fresh chain fast — if the sprockets are shot, budget for chain too.
  • Spin every roller and idler you can reach and look for oil weeping at the seals, flat spots, or a wheel that won't turn; a seized roller drags and grinds a groove into itself, and wet, oily rollers mean failed seals and metal-on-metal wear inside.
  • Measure track sag the way the operator's manual specifies (usually with one side lifted off the ground by the boom), then grab the chain at the idler — internal pin-and-bushing wear shows up as a chain stretched past adjustment even with the grease cylinder maxed out.
  • If the seller quotes a percentage of undercarriage life left, treat it as a claim to verify rather than a fact, because 'sixty percent left' is worth real money only if your own measurements back it up.

Hydraulics: Cylinders, Pumps, and Every Leak You Can Find

Hydraulics are the machine's muscle and its second-most-expensive failure point. Warm it up first — cold hydraulics hide weak pumps and mask slow drift. Then work every function to the end of its stroke and both listen and watch.

Wipe each cylinder rod clean and cycle it. A little film is normal; a rod that throws a visible ring of oil or drips on the ground has a blown seal, and a rod that's pitted, scored, or flaking chrome will chew new seals right back out. Bent rods are a walk-away — that usually means abuse or a rollover. On the pump side, listen for a whine or cavitation groan under load, watch for functions that stall or go weak when you combine motions (dig while swinging), and check whether the machine holds a raised load without drifting down. Slow drift points to worn cylinder seals or tired control valves, and either one gets expensive.

  • Green flags are clean, dry rods, crisp and responsive functions, a pump that runs without whining, a boom that stays put when raised, clear (not milky) hydraulic oil on the dipstick, and a recently changed hydraulic filter.
  • Red flags are an oil sheen running down the boom, puddles under the machine after it sits, jerky or stair-stepping motion, weak breakout force, milky or burnt-smelling oil, and a swing that hesitates or clunks.
  • Cycle the swing a full circle and listen for a notching or grinding swing bearing, because a worn swing gear or bearing is a major teardown, not a weekend fix.

Pins, Bushings, and Front-End Wear

Every joint from the boom foot to the bucket teeth wears, and slop there means sloppy digging, faster wear downstream, and a rebuild you'll pay for. Check this with the machine running so you can move the linkage under power.

Set the bucket flat on the ground and crowd it, then watch each pin joint. Real looseness shows up as a pin visibly rocking in its bore or a clunk you can hear as the load reverses. The bucket and its linkage pins wear first because they take the most force. Some slop is normal and cheap to fix with fresh pins and bushings; heavy, elongated (egg-shaped) bores in the boom or stick castings are a different and costlier problem.

  • Look for weld beads, plates, or fresh paint around the pin bosses and bucket, since patched cracks can mean the machine was worked past its rating or rolled.
  • Check the boom and stick weld seams for cracks or amateur re-welds, because structural cracks are both a safety hazard and a resale killer.
  • Inspect the bucket: worn or missing teeth and a thin, rounded cutting edge are cheap to fix, but cracked ears or a bent back point to abuse the rest of the machine probably shares.

Verify the Hours: Telematics, the ECM, and the Story

Mechanical hour meters can be swapped or rolled back, but the machine's ECM (engine control module) and monitor usually store hours that are much harder to fake. Ask the seller to pull the hours from the ECM and the machine's telematics (Cat Product Link, Komatsu Komtrax, Deere JDLink, Volvo CareTrack) and compare them to the dash reading. A gap between the two, or a suspiciously round meter reading on a well-worn machine, is a reason to slow down.

Then cross-check the story against physical wear. A '2,500-hour' machine with a bald undercarriage, a polished-smooth joystick, worn pedal pads, a sagging seat, and rock rash on the boom has run a lot more than 2,500 hours. Service records, telematics fault history, and matching serial numbers on the frame and the data plate are what separate a documented machine from a gamble.

Tier 4, Emissions, and What They Cost to Own

Most newer used excavators are Tier 4 Final, meaning they run a DPF (diesel particulate filter), usually SCR with DEF (diesel exhaust fluid), and an EGR system. These cut emissions but add parts that fail expensively and throw derate warnings that drop the machine into limp mode if you ignore them. On a Tier 4 machine, treat the emissions system as a component to inspect, not background noise.

Ask when the DPF was last cleaned or replaced (they clog and eventually need service), whether the machine has any active or stored regen or DEF faults, and whether it's ever been 'deleted.' Deleting or defeating the emissions system violates the federal Clean Air Act, so a deleted machine can strand you at resale, financing, or a job-site inspection. Older Tier 3 machines dodge all of this and are simpler to own, which is exactly why clean, low-hour Tier 3 excavators still hold strong value. Match the tier to where and how you'll actually run the machine.

Before You Pay: A Real Pre-Buy Inspection

Walk the machine yourself first, then — before any money changes hands — pay an independent heavy-equipment mechanic for a pre-purchase inspection. A few hundred dollars for an inspection and an oil sample is cheap insurance against a five-figure surprise, and a seller who refuses to allow one is telling you something. If the machine is far away, hire a local mobile diesel tech to lay eyes on it before you send a deposit.

  • Run it through every function cold, then hot — full lift, full crowd, full swing both ways, travel forward and reverse, and counter-rotate the tracks to check both final drives.
  • Pull oil samples from the engine, hydraulics, and final drives and send them for lab analysis, because metals in the oil reveal internal wear your eye can't catch before you buy.
  • Check the tells that reveal neglect: coolant condition, air filter, battery, cold-start smoke (excessive white or blue), and whether the grease points look serviced or bone dry.
  • Confirm ownership with a bill of sale and check for liens through UCC filings, since most excavators don't carry a title like a car; match the serial numbers on the frame and data plate, and get any 'we'll fix that' promise in writing before you put money down.
  • Look up the selling dealer's reputation the way you would before any big purchase, leaning on verified proof-of-purchase reviews and ones written months later about how warranty and service claims were actually handled, not just the star average.
